The Referral 3 Step

The Referral 3 Step

Every agent has heard “stay top of mind” a hundred times. Every small business owner has heard some version of it too. Get out there. Stay visible. Build relationships. Nobody ever explains what that actually looks like on a Tuesday, in between showings, appointments, or whatever your version of a full calendar is.

So most people default to what they know. A market update email. A “just checking in” text that says nothing. A postcard that looks like every other postcard in the mailbox. A social post nobody engages with because it’s the same content everyone in your industry is already posting. Then they wonder why their past clients and customers, the ones who already said yes to them once, aren’t sending anyone their way.

Here’s the number that should bother you if you’re in real estate. NAR data shows ninety percent of past clients say they’d use their agent again. Only twelve percent actually do.

Read that again. Not “would consider.” Not “maybe.” Ninety percent said yes, they’d use you again. And yet twelve percent follow through. That’s not a small crack. That’s a canyon, and it’s sitting right in the middle of your business plan whether you’ve looked at it or not.

That gap isn’t about whether people liked you. Liking you was never the problem. It’s about whether they remembered you when the moment came. And remembering doesn’t happen by accident. It happens because someone built a habit around it, on purpose, with a plan behind it instead of good intentions alone.

That’s exactly why I built The Referral 3 Step, the same core habit behind The Propel System.

What The Referral 3 Step Actually Is For Referral Marketing

Choose. Connect. Continue. Three words. Like a dance you already know the steps to once someone shows you.

It’s not a script. It’s not a personality transplant where you suddenly become a different kind of person who’s “good at networking.” It’s a repeatable habit, the same three moves, applied over and over, to the right people, until referrals stop feeling like luck and start feeling like something you built on purpose.

Let’s break down each step, because each one carries more weight than it looks like on the surface.

Choose

This is where almost everyone skips straight past, and it’s the reason so many referral efforts fizzle out before they ever get traction.

You cannot build a referral business with everyone you’ve ever met. I know that sounds harsh, especially if you’re the type who genuinely likes people, which most agents and small business owners are. But trying to stay meaningfully connected to every past client, every acquaintance, every person who ever handed you a business card, spreads you so thin that nobody actually feels chosen. And feeling chosen is the whole game.

Choosing means sitting down and deciding, on purpose, who your real circle is. The people who already like you. The people who trust you. The people who could realistically send you three, five, ten people over the years if the relationship kept deepening instead of fading out. For real estate agents, that’s often a past client list nobody has looked at in over a year. For small business owners, it might be repeat customers, referral partners, or people in your own network who’ve already said good things about you without you asking.

Chasing everyone is exhausting, and it shows. Choosing the right fifty, or the right hundred if your business can support it, is a strategy. It’s the difference between spraying water everywhere and hoping something grows, and watering a garden you actually planted.

Connect

Connect is not a follow up call about interest rates or your latest promotion. Nobody’s sitting by the phone hoping for a market update or a coupon. People want to feel remembered as people, not as line items on a database.

Real connection means you know their kid started travel soccer. Their dog needs surgery. Their daughter just got into her first choice school. It means the conversation isn’t always about business at all, because the strongest referral relationships rarely are. That’s the stuff people actually remember, and it’s the stuff that gets brought up at dinner tables when someone says “does anyone know a good realtor” or “who do you use for that.”

This is the part that trips people up because it feels soft, almost too simple to be a strategy. But connection is the actual currency of referral business. Your production numbers, your years of experience, your credentials, none of that is what gets you recommended at a dinner table. Being the person someone thinks of first is what gets you recommended, and that only happens through real connection, sustained over time.

For small business owners, this looks a little different depending on your industry, but the principle holds. It’s remembering the actual person behind the transaction. It’s asking a real question and actually listening to the answer instead of waiting for your turn to pitch something.

Continue

Continue is the step almost nobody talks about, and it’s the one that separates people with a real referral business from people who got lucky once and are still telling that story five years later.

One nice conversation does not make you memorable. One good deal, one great closing gift, one thoughtful text, none of that builds a referral business on its own. Consistency does. Referrals come from people who thought of you not because you did one impressive thing, but because you never stopped showing up in a way that felt genuine and low pressure.

This is where most agents and most small business owners drop the ball completely, and it’s not because they don’t care. It’s because staying consistent requires an actual system, not just good intentions and a New Year’s resolution to “do better with follow up this year.” Good intentions don’t survive a busy month. Systems do.

Continue means having a rhythm. Something that happens whether business is booming or slow, whether you’re feeling motivated or not, because referral relationships don’t pause just because your calendar got full. This is the piece that turns Choose and Connect from a nice one time effort into an actual asset that keeps producing for years.

Why This Referral Gap Should Bother Real Estate Agents And Business Owners

Let’s go back to that ninety and twelve for a second, because it’s worth sitting with.

That gap isn’t a marketing problem. It’s not something a better logo or a flashier website fixes. It’s a relationship problem, plain and simple, and relationship problems are fixable, but only if you’re doing something intentional about them.

Most agents aren’t. Most small business owners aren’t either. They’re hoping past clients and customers remember them out of loyalty alone, as if loyalty is something that just exists in the air rather than something built and maintained. Hope is not a follow up plan. Hope has never once sent anyone a referral.

Meanwhile, the industry keeps selling agents and business owners a different story. Buy more leads. Run more ads. Chase more strangers who don’t know you, don’t trust you yet, and cost real estate professionals an average of eighteen thousand dollars a year for a conversion rate under one percent. Compare that to a referral system that costs a fraction of that and converts at sixteen percent, because you’re not starting from zero with a stranger. You’re starting from a relationship that already exists.

That’s the real cost of ignoring the ninety to twelve gap. It’s not just missed opportunity. It’s money spent chasing cold strangers while warm relationships sit right there, forgotten, waiting for someone to remember them first.

Referral Marketing For Small Business Owners, Not Just Real Estate Agents

I built The Referral 3 Step out of thirty plus years in real estate, so a lot of what I teach speaks directly to agents. But referrals aren’t a real estate phenomenon. They’re a human one.

Any relationship based business runs on the same math. A landscaper, a contractor, a financial advisor, a boutique owner, anyone whose growth depends on people trusting them enough to send someone else their way. The names change. The core problem doesn’t. People forget you not because they didn’t like working with you, but because nobody built a system to keep the relationship alive after the transaction ended.

Choose, Connect, Continue works whether your business card says Realtor or something else entirely, because it’s not a real estate tactic. It’s a relationship habit that happens to build a referral pipeline as a byproduct.

There’s More To This Than Three Words

The Referral 3 Step sounds simple because it is simple to say out loud. It is not simple to execute consistently, and that’s exactly why I built an entire system around it, the one I use myself and teach inside The Propel System.

I’m not going to unpack the whole thing here. Some of it belongs behind the curtain a little longer, because the how matters just as much as the what, and the how is where most of this actually lives.

But if that ninety to twelve gap just made your stomach drop a little, that’s your sign you already know which side of it you’re on. You know whether your past clients would use you again. The real question is whether you’ve built anything to make sure they actually do.

Watch for the next piece. It gets specific, and it might change how you look at your entire client list.
